It is the predictable cost of the thing that made the canvas useful in the first place: it never forced you to decide where anything went, so nothing was ever filed, and after eight months the board is a geological record rather than a workspace.

The board I use as my own reference point had roughly nine hundred objects on it and represented two years of a documentary. Everything on it was, at some point, important. None of it was findable. The instinct was to delete aggressively and start clean, and I nearly did, which would have destroyed about forty hours of research I could not have reconstructed.

This guide is the cleanup that works, in the order it has to happen. It is deliberately conservative at the start and aggressive at the end, because the expensive mistake in this job is not keeping too much, it is deleting something whose value you could not see at the time.

Do not start by deleting

The instinct on opening a sprawling board is to start removing things. Resist it for the whole first half of this process.

Deletion feels like progress because the board visibly improves with every removal. The problem is that on a canvas, value is often carried by arrangement and adjacency rather than by any individual object. The cluster of six screenshots that meant something because they sat together is worthless as six separate screenshots, and it is unrecoverable once split. You cannot tell from looking at one object whether it was load-bearing.

So the order is: snapshot, sort, restructure, and only then delete. Everything before deletion is reversible, which is the property that lets you move fast later.

Step 1: Diagnose which mess you have

There are three, they feel identical from the inside, and they need completely different work. Spend ten minutes identifying yours before touching anything.

Volume is the easiest and the least alarming. The board works, there is simply too much on it. You mostly need an archive.

Staleness looks like volume but behaves differently. The tell is that the useful material is all recent and the dead material is all old, which means one time-based sweep does almost all the work.

Structure drift is the one people misdiagnose as volume. The board has reasonable content in reasonable amounts, but "Reference" now contains in-progress work, three regions overlap in purpose, and two of them have names nobody uses out loud. Archiving does nothing here, because the problem is the container rather than the contents. If you archive your way through structure drift you will end up with a smaller board that is exactly as hard to navigate.

The quickest diagnostic: try to file three recent items. If you know instantly where each goes, you have volume or staleness. If you hesitate on any of them, or would put two in the same place for different reasons, you have structure drift.

Step 2: Snapshot before anything moves

Non-negotiable, and it takes five minutes.

  • Screenshot every region at full extent, zoomed out enough to show arrangement. Arrangement is the thing no export preserves and the thing you are most likely to destroy.
  • Duplicate the board if your tool allows it, and name the copy with today's date and the word "before".
  • Check what version history actually covers. Many tools keep history per object rather than for board-level structural changes, which means an undo will not restore a layout you flattened.

This snapshot is what converts the rest of the process from risky to routine. Every aggressive decision later in this guide is safe only because this step happened.

Step 3: The three-pile pass, with nothing deleted

Now go through the board once, quickly, sorting everything into three piles. Make three new regions to hold them, and move rather than copy.

  • Live. Referenced in the last month, or belongs to work currently in flight.
  • Reference. Not active, but you would be annoyed to lose it. Research, past decisions, things you cite.
  • Dead. Superseded, duplicated, or finished with no reference value.

Three rules make this pass fast, and speed matters because a slow cleanup gets abandoned halfway, which leaves the board worse than when you started.

Go fast and do not read. Judge from the title and shape. If you find yourself reading an object to decide, it goes in Reference by default. The decision cost is not worth the accuracy gain.

Move clusters, not objects. If six things sit together and clearly belong together, move them as a group and keep their arrangement. This is the step where adjacency survives or dies.

Nothing is deleted yet. Dead is a region, not a bin. You will empty it later, after the board has proven it works without those objects.

A large board takes about ninety minutes for this pass. Do it in one sitting if you possibly can, because a half-sorted board is genuinely harder to use than an unsorted one and the temptation to abandon is highest at the midpoint.

Step 4: Rebuild the top level, not the contents

With everything in three piles, rebuild the structure. Crucially, rebuild only the top level. Do not reorganise inside regions; that is a second, optional job, and conflating the two is why cleanups stall.

Use the structure that survives contact:

  1. A small number of named regions, ideally between four and seven.
  2. Names people say out loud, not names from a taxonomy.
  3. One inbox region for anything uncertain, so future uncertainty has a home instead of becoming clutter.
  4. Position carrying status where possible, so state is visible without maintenance.

Then move the Live pile into the new structure, and put the Reference pile into a single clearly named archive region. Do not spread reference material back through the working areas; the point of separating it was to stop it competing with live work for attention.

The test for whether the rebuild worked: can someone who was not involved find a specific known item in under thirty seconds? If not, you have too many regions or names that only make sense to you.

Step 5: Wait a week before deleting

Leave the Dead region exactly where it is for one full working week.

This week is the entire reason the process is conservative early. During it you will retrieve two or three things from Dead, which tells you your judgement was slightly too aggressive and, more usefully, tells you which *kinds* of things you misjudge. That is a genuinely useful calibration for the next pass.

After the week, do not delete Dead either. Archive it. Move it off the working board entirely (a separate archive board, an export, a folder) and keep it. Storage is close to free and the cost of being wrong is unbounded. The only things worth actually deleting are exact duplicates and material you are contractually required to remove.

The distinction that matters: your working board should contain only live work and the reference material you actually consult. Everything else should be somewhere else but still recoverable. "Clean" means the board answers questions quickly, not that the history is gone.

Step 6: Install the pass that stops it recurring

A cleanup with no follow-up buys you about four months.

Attach a fifteen-minute pass to something that already happens, with a named owner:

  • Empty the inbox region into its proper home.
  • Move anything finished from live into reference.
  • Move anything genuinely dead into the archive.

Two useful tripwires so you notice drift before it compounds:

  • The inbox rule. If the inbox has more than about twenty items, the pass has lapsed. This is visible at a glance and needs no discipline to detect.
  • The thirty-second test. Once a month, ask someone to find a specific item. If it takes more than thirty seconds, drift has started, and a small correction now beats a full cleanup later.

If nobody will own fifteen minutes a week, expect to repeat this whole process annually. That is a legitimate choice, and it is better than pretending a convention will hold itself, but decide it deliberately rather than discovering it.

When to abandon and rebuild instead

Cleaning is not always right. Rebuild from scratch when:

  • The board's purpose changed. If it started as research and became a production plan, the structure was designed for a job it no longer does. Salvage the material, rebuild the container.
  • More than about three quarters is dead. Below a certain live ratio, sorting costs more than recreating.
  • Nobody remembers why the structure is the way it is. A structure whose logic is lost cannot be maintained, only endured.
  • It was one person's board and they left. Inherited canvases are usually cheaper to rebuild than to decode.

In all four cases, still snapshot first, still pull the live material across, and still archive the original rather than deleting it. Rebuilding is a faster path to the same destination, not permission to skip the safety steps.

Why canvases rot in the first place

Worth understanding, because it changes how you set the next one up.

A canvas never forces a filing decision. That is precisely its advantage during creative work, since you can put something down near related things before you can explain the relationship. The cost arrives later: nothing was ever filed, so nothing can be found by structure, only by memory of where you left it. Spatial memory is strong but it decays, and it does not transfer to other people at all.

This produces a predictable arc. Month one is excellent, because the board is small enough that memory works. Month four is cluttered but navigable. By month eight the board holds real value that nobody can reach, and the team quietly starts keeping things elsewhere, which is the point where the tool has failed without anyone deciding to stop using it.

The two habits that most delay this, and that are worth building into any new board: name regions rather than leaving free-floating clusters, because named regions are searchable and space is not, and keep the top-level layout stable so spatial memory has something fixed to anchor to.
